A payment gateway is the service that handles an online payment between the customer, their bank, and the merchant. It captures the payment details, encrypts and routes them for authorisation, returns the approval or decline, and settles funds into the merchant's account.
In India the gateway also determines which methods you can offer — UPI, cards, net banking, wallets, EMI, and pay-later options — and how well each of them works in practice. Razorpay, PayU, Cashfree, and CCAvenue are among the common choices, along with checkout-layer providers like GoKwik and Shopflo that sit above the gateway.
Why Payment Gateways Matter for Ecommerce
The gateway is the last thing standing between a decided customer and a completed order, which makes its reliability worth more than its pricing. A gateway with a 4% higher success rate is worth considerably more than one with a 0.3% lower transaction fee, and brands frequently optimise the wrong one of those two numbers because the fee appears on an invoice and the failures do not.
Payment failures are a substantial and largely invisible problem in the Indian market. Bank downtime, OTP delivery delays, UPI timeouts, and issuer-side declines all produce failed transactions where the customer did everything right. Many of these people do not retry — they assume the store is broken, or they simply lose the moment. A store with an 88% payment success rate is losing more than one order in ten at the final step, and the loss rarely appears in any dashboard the marketing team looks at.
Method coverage matters just as much. UPI dominates prepaid transactions across most of the country. Cash on delivery remains essential outside metros. A checkout missing either loses whole segments of customers, and the loss is silent because those shoppers never appear as a complaint.
Real-World Example
A personal care brand had a checkout completion rate of 44% and had been optimising form fields and trust badges without much movement. Gateway logs told a different story: 17% of prepaid attempts were failing at the bank authorisation step, concentrated on two issuers and heavily during evening peak.
They added a second gateway with automatic failover, so a declined transaction on the primary was retried on the secondary before the customer saw an error. They also added a clear retry screen offering UPI as an alternative when a card failed, rather than dropping the shopper back to an empty cart.
Payment success rose from 83% to 94% and checkout completion reached 58%. Nothing about the checkout design changed — the failures had simply been happening beyond where anyone was looking.
How to Improve / Optimize Payment
- Monitor payment success rate as a first-class metric. Segment it by method, issuer, and time of day. Most stores have never looked at it.
- Offer the methods your customers actually use. UPI and COD are not optional in India, and their relative weight varies by region.
- Order methods by regional behaviour. Showing COD first in pincodes where it dominates removes a step for the majority of those shoppers.
- Implement retry and failover. A failed transaction that silently retries on a second gateway recovers orders that would otherwise vanish.
- Never send a failed payment to an empty cart. Preserve the cart and offer an alternative method on the same screen.
- Keep security signals visible at the payment step. This is where hesitation peaks, and reassurance costs nothing.
Payment Gateways in A/B Testing
Payment method presentation is a strong and under-used testing surface. Method ordering, how COD is positioned relative to prepaid, whether prepaid incentives are offered, and how failures are handled are all testable and frequently produce larger effects than form-field work.
Prepaid share is worth treating as a metric alongside conversion rate. Shifting customers from COD to prepaid reduces return-to-origin losses and improves working capital, so a variant that lifts prepaid share at flat conversion may be more valuable than one that lifts conversion slightly while increasing COD. CustomFit.ai supports testing checkout presentation by region and reports both conversion and payment mix per variant.
